A design review process with an end

A review process has a start (a version with a number), a middle (feedback pinned to places and turned into a checklist) and an end (written approval). The steps, the rules that stop endless rounds, and the record that settles disputes.

One round

  1. Save the version (v1, v2…) and write "What changed" in a line or a list.
  2. Send it: a review link the client comments on, a PDF with numbered pins, or images for chat. Ask two or three specific questions.
  3. Collect the feedback from one named person. Pin each comment to the place it refers to.
  4. Paste the reply and turn it into a checklist: one change per line. Anything that is not a change goes in a note.
  5. Make the changes, tick them off, and save the next version with the same numbering in "What changed".

Rules that end it

  • Rounds are in the quote. Two rounds of changes after v1; further rounds are extra. Say so before round one.
  • Approval is a status, in writing. "Looks great!" in a meeting is not approval; "Approved v3" is.
  • Changes after approval start a new version and, if more than a typo, a new round.
  • Compare, do not remember. When someone asks what changed, show the two versions side by side.

How many rounds of revisions are normal?

Two rounds of changes after the first version is the common freelance quote. Brand identities often have a directions stage before that.

What if the client keeps asking for small changes?

Batch them: collect all changes for a round in one message, turn it into a checklist, and do them together. Changes after approval are a new round.
